Ben's Roofing, with 119 pages, earns about 4 per page. Building more pages is the reflex; building pages that rank is the discipline, and almost nobody in this market has it.

Regional aggregators are quietly taking every county at once Observed

Apollo Roofing (Walnut Creek) runs dedicated location pages ranking across San Francisco, Walnut Creek, San Rafael, Novato, San Jose, Santa Cruz and Sacramento — 1,784 keywords over 110 pages. NC Roofing Solution, Allied Services and Marina Bay run the same play. Genuine local operators are being outflanked by service-area templates, not by better roofing.

The national "near me" pool is winnable, and one page can take it Observed

  • Anyone bidding Concord at $104.83 a click without a matched landing page and call tracking. At the Search conversion rates this model assumes — the same ones that put a $30–$50 click at $350–$650 per lead — that click implies roughly $750–$1,450 per lead, two to three times the regional norm.
  • Regional campaigns without county-level geo-splits — a single Bay Area campaign blends a $25 Solano click with a $105 Concord click and reports one meaningless average.

What nobody is defending

  • AI search. Not one audited domain shows evidence of optimisation for ChatGPT, Gemini, Perplexity or Google AI Mode — the fastest-growing discovery surface in home services.
  • Review velocity as a ranking input, rather than a static badge count.
  • Measurable paid programmes. The entire market runs opaque automated campaigns; the first operator who can attribute a booked job to a keyword has a structural advantage.
